The team that ships at 5 engineers is not the team that ships at 30. Here are the four org transitions most companies miss.
At https://irpr.io we work with founders during this transition, and the same four breakages keep showing up in companies that scale fast. None of them are about hiring. All four are about org design.
Transition 1, From single-team to squads (around 8 engineers). At 5 engineers, everyone is on every call and the codebase is one shared room. At 12, that breaks. Squads of 3–5 with explicit ownership are the fix. The mistake is delaying the split because “we’re still small”, by 15 engineers, retrofitting squads is twice as painful as introducing them at 8.
Transition 2, From founder-led product to dedicated PMs (around 12 engineers). The founder can hold product context for 5 engineers. By 12, half the team is making product calls without context, and decisions diverge. The fix is one PM per squad, with explicit hand-off rituals from the founder.
Transition 3, From shared on-call to team-owned reliability (around 18 engineers). Up to ~15, the senior engineer who happens to be online fixes the prod issue. Past 18, the team owning the broken service should own the page. SRE practices, runbooks, SLOs, blameless postmortems, start mattering at this size. Without them, your senior engineers burn out.
Transition 4, From flat structure to engineering managers (around 25 engineers). Up to 20, the senior IC who happens to be the most senior person in their squad de facto manages it. Past 25, the management work becomes a real job. The fix is splitting the IC track from the EM track and being explicit about which path each senior takes.
The teams that ride out this transition cleanly are the ones that anticipate the breakage and make the org change before the symptoms show.
